The challenge

An artisan bakery chain was baking to instinct. Some stores sold out by mid-morning while others binned trays of unsold stock at close - and no one could see the pattern.

Wastage was quietly eating the margin on every product, and ordering was a different ritual in every store.

Our approach

We built a tool that learned each store's demand by day and daypart, then turned it into clear baking and ordering guidance the team could trust.

Managers got a simple morning number to work to; head office got wastage and sell-through visibility across the whole chain for the first time.

The outcome

Wastage dropped while sell-out events fell too - the hardest balance in fresh food - protecting both margin and the customer experience.

The guidance keeps improving as it learns more of each store's rhythm.
